You bought the Copilot seats. Why is nobody using them?
Roughly a third of purchased Copilot seats see active use. The common cause isn't price or policy — it's that hands-on training never made it into the tool people already use.
The 2026 analyses keep landing on the same number: active Microsoft 365 Copilot use sits around a third of purchased seats (Redress Compliance, Balanced+, Stackmatix — secondary analyses; verify against your own tenant numbers before quoting). The most common cause — and why courses don't fix it
The analyses name lack of hands-on, in-tool training as the top driver. Formal AI upskilling reached only 26% of organizations in 2026, down from 35% the year before (Metaintro survey summary) — and when it does exist, it happens away from the work and is forgotten by Monday. A video course doesn't stand behind an employee staring at a blank prompt box in Excel at 4pm on a Thursday.
Coaching that shows up in the tool — while the person is actually using Copilot — does. A nudge in the moment beats a module last quarter. It's the same reason coaches run drills at practice, not lectures in a classroom.
The ROI reframe every owner should run
Copilot Business lists at $21/user/month (Microsoft pricing page; ChatGPT Business at $20 annual). CoaPro at $12–15/seat is about half the price of the AI tool — and it's the thing that makes the AI tool pay off: enforcement keeps the use safe, coaching keeps the use good, and the weekly digest + seat coverage data shows you exactly which licenses are pulling their weight.
Before renewing idle seats or cutting them, ask one question: who is actually coaching these people, inside the tools, while they work? If the answer is nobody, that's the gap to close first.
